A row of delivery trucks lined up at a logistics depot at blue hour

Case study · Logistics

A business model that put fleets in new hands.

Fortino designed a business model to sell FedEx contracting fleets at $400K each — opening ownership to non-truckers and owner/operators, and building up the trucking contractor base across the industry.

The opportunity

Ownership, packaged as a product.

Trucking contractors were locked behind capital, networks and operating know-how that kept ownership narrow. We turned a FedEx contracting fleet into a structured, sellable business — a unit with defined economics, transferable contracts and the operating support to let a new class of owner succeed. People who had never driven a truck, and owner/operators ready to scale, could now own and run a fleet of their own.

Built up

A stronger, broader trucking contractor community across the industry.

What we built

Four moves, one ownership engine.

01

Business Model Design

We structured FedEx contracting fleets as a repeatable, sellable unit — turning an operational asset into a packaged business with clear economics and transferable ownership.

02

Ownership Access

Each fleet was priced at $400K and positioned so non-truckers and existing owner/operators could acquire one — lowering the barrier to becoming a fleet owner.

03

Operator Enablement

New owners were set up to run and excel within the FedEx contractor network: routes, compliance, staffing and the operating discipline to perform at scale.

04

Industry Capacity

The model expanded and strengthened the trucking contractor base — building up operators across the industry rather than concentrating ownership in a few hands.

The outcome

More owners. A stronger contractor base.

By packaging a FedEx contracting fleet as a $400K sellable business, the model let non-truckers and owner/operators step into fleet ownership — and set them up to excel. The result was a broader, more capable trucking contractor community, with ownership distributed across new operators rather than concentrated in a few.
